The Honest ROI of AI Automation in 2026

The Honest ROI of AI Automation in 2026

Every vendor promises AI will transform your business. Most of them are selling hammers and calling everything a nail. Here’s the honest framework we use at Full Stack Evolved to evaluate automation opportunities.

The 3-Filter Test

Before we write a single line of automation code, every workflow goes through three filters:

Volume: Is this task performed more than 50 times per week? Automating a task done twice a month is rarely worth the investment.

Consistency: Does this task follow predictable patterns at least 80% of the time? AI handles patterns well. It handles edge cases expensively.

Error Cost: What does a mistake cost? If an error in this workflow costs $10, automation ROI is modest. If it costs $10,000 or a compliance violation, the math changes dramatically.

Where We’ve Seen Real ROI

Patient intake processing, invoice matching, content categorization, lead scoring, and security log analysis. These share common traits: high volume, consistent patterns, and meaningful error costs.

Where We Say “Not Yet”

Creative strategy, relationship management, complex negotiations, and novel problem-solving. The AI isn’t ready, and forcing it creates more work than it saves.
